Parents need a diaper to do twelve things. The category manages two of them.
Reading the same evidence for a large Indian CPG player, we listed the twelve things parents ask a diaper to do — what it must do, how it must make them feel, and what it must say about them. Then we checked each one against what parents actually write. The biggest opening is not a diaper nobody has built. It is a promise nobody has proved.
of the reasons parents give for avoiding a diaper are about rash
the best score any brand gets for not leaking, from parents’ own reviews
of what parents wish existed is proof a diaper is safe on a baby’s skin
Diapers are soft, and parents trust each other’s reviews. That is the whole list of what this category has sorted out.
Holding through the night, preventing rash, fitting well, the doctor’s backing. Each is done well by someone, and reliably by no one.
The guilt a mother feels when a rash appears — 27% of everything parents say about how diapers make them feel.
Twelve jobs. Two done, nine half-done, one never addressed at all.
Where the opening is
Everyone fails the same test
Parents’ reviews rate every brand between 2.4 and 3.3 out of 5 on not leaking — cheap brands and expensive ones alike. It is the thing the whole category is worst at, and the main reason parents switch. So leaking is not one brand’s weakness. It is a gap sitting open for whoever fixes it first.
The one thing nobody addresses is a feeling
A rash is not read as a faulty product. It is read as “I failed to protect my baby”. That guilt is 27% of everything parents say about how diapers make them feel, and it sits on top of the main reason they leave a brand. No brand tells a parent why a rash happens or what to do next.
The gap is proof, not a better diaper
The three biggest things parents wish existed are visible proof a diaper is safe on skin (31% of those wishes), overnight protection without bulk and heat (20%), and help after a rash (17%). All three are about reassurance. A parent has no way of knowing whether a diaper will give her baby a rash until she has bought it and used it. Fixing that needs proof on the pack, not a better diaper.
In a crowded market the instinct is to build a better product. Here the evidence pointed at something cheaper: proof a mother can see before she spends — put where she is already looking, which is the review page, the size question, and the day another brand lets her down.
